Usually, do not lower the weight automatically after one bad set. First identify what made the set bad: did you miss the rep target, reach failure far earlier than planned, lose technique, take too little rest, choose the wrong starting load, or feel pain? The right response can be to rest longer, keep the load, use a planned back-off, lower the weight, or stop the exercise altogether.
Your previous set and your RPE or RIR are more useful than the feeling that a set “went badly.” They tell you whether the load is truly mismatched or whether normal fatigue and a controllable condition explain the result.
Treat a set as bad only when it misses the intended performance, effort, technique, context, or safety standard.

The key word is planned. A 3 × 8 prescription at 2 RIR is not fulfilled by 8 reps at 0 RIR if the last rep was a grind. Decide against the target, not just the rep count.
Read the Set in Context Before You Touch the Weight
Ask these five questions in order.
1. What exactly was the target?
Write down the exercise, load, reps or rep range, and intended effort. 3 × 10 at 2 RIR gives you a decision rule. “Three hard sets” does not.
If the target was 8–12 reps, 10 reps at 1–2 RIR may be a success. If the target was 10 reps at 3 RIR, the same 10 reps at failure is a mismatch even though the rep count looks perfect.
2. Was this the first work set or a later one?
The first working set is the cleanest evidence about a starting load. Later sets carry fatigue from the earlier work, the rest interval, and any supersets. A drop from 10 to 8 to 7 may be normal; a first-set collapse from a target of 10 to only 5 needs more attention.

3. Did you rest as planned?
Rest affects the next set’s performance. If you shortened rest because the gym was busy, scrolled too long and cooled down, or paired the exercise with another movement, you changed the test. 4. Was the effort far from plan?
RPE and RIR turn a vague reaction into usable information. If your target was 2 RIR and the first set felt like 0 RIR, the load is likely too high for that target today. If the target was a hard 0–1 RIR set, the same experience may be correct.

5. Did something make today unusual?
Poor sleep, illness, dehydration, extra warm-up fatigue, a new machine, a change in exercise order, or a logging error can change a single set. Note the condition. Do not pretend it never happened—but do not rewrite your program from one noisy data point either.
When You Should Keep the Weight
Keep the weight when the set still met the real goal or when there is an obvious, fixable reason for the miss.

Keeping the load is not ego. It is appropriate when you have not yet shown that the load is wrong.
When Lowering the Weight Is the Right Call
Lower the weight when the current load makes quality work impossible or clearly misses the session’s target. Use the smallest practical reduction that lets you return to the intended rep range and effort; there is no universal percentage that works for every lift, machine, or lifter.

Back-Off Sets Are Not an Admission of Failure
A back-off set is intentionally lighter work after a demanding top set. It can be excellent programming: the top set gives a hard strength or performance signal, while the back-off work adds repeatable volume.
Example:
Top set: squat 100 kg × 5 at RPE 9
Back-off sets: 90 kg × 6–8 for two sets at 1–2 RIR

Three Real-World Decisions
Bench press: rest first, not weight first
Sam’s plan is 3 × 8 at 1–2 RIR with 70 kg. He gets 8 reps at 2 RIR on the first set, then only 6 reps at 0 RIR on the second. The log shows that he rested 60 seconds instead of his usual 150 seconds.
Decision: Keep 70 kg, restore the planned rest, and reassess. The first set showed that the load was appropriate; compressed recovery changed the second set.
Leg extension: lower the weight for quality volume
Maya’s plan is 10–15 reps at 1–2 RIR. Her first set at 50 kg ends at 7 hard reps with a shortened range of motion. She had warmed up normally and used the usual machine.
Decision: Lower to the nearest useful increment, log the adjustment, and aim for clean 10–15-rep work. The initial set did not match the stated purpose.
Squat: end the exercise, not just the set
Leo’s first squat set feels unstable and produces sharp knee pain. He can physically continue, but the issue is not ordinary exertion.
Decision: Stop the exercise. Do not use RPE to rationalize pain or force a lighter set. Seek appropriate assessment when needed.

Should I lower weight on the second or third set?
Sometimes. A small back-off is reasonable if later-set fatigue makes the remaining work miss its rep or technique target. But if the decline is expected and still inside the planned range, keep the load and rest properly.
What if I hit the reps but my RPE was too high?
Treat it as a mismatch. Hitting 10 reps at RPE 10 is not equivalent to 10 reps at a planned RPE 8. Keep the context in your log and consider a small adjustment for the next set or session.
Is lowering the weight a sign that I am getting weaker?
No. It can be a planned back-off, an adjustment to a changed context, or a sensible response to fatigue. Strength trends require several comparable sessions, not one lighter set.
How much should I lower the weight?
Use the smallest available change that lets you regain the target range and technique. Machines, dumbbells, barbell increments, exercise type, and the size of the target miss all change the answer.
Should I stop the workout after a bad set?
Not for every target miss. Stop or seek appropriate help for pain, loss of control, dizziness, or other concerning symptoms. Otherwise, adjust the immediate variable that caused the miss and continue only if quality is restored.
